Moving to a new CRM can create significant opportunities for a business.

A better system might offer improved automation, clearer reporting, stronger integrations or simply a better experience for the people using it every day.

However, CRM migration also carries risk.

Customer information, deal history, activity records and reporting structures can easily become disorganised if the migration is rushed.

That is why successful CRM migration should begin with planning rather than importing data.

Here is a practical CRM migration checklist to help make the process more manageable.

## 1. Understand Why You Are Changing CRM

Before moving anything, be clear about why the organisation is changing platforms.

Common reasons include:

- The existing CRM has become difficult to manage
- Reporting is limited
- Automation requirements have increased
- The business has outgrown the current system
- Integrations are missing
- User adoption is poor
- Teams are working across too many disconnected tools

Understanding the reason for the change helps determine what the new CRM actually needs to achieve.

Otherwise, there is a risk of recreating the same problems in a different platform.

## 2. Audit Your Existing CRM

A CRM migration is an excellent opportunity to review what is already there.

Do not assume everything in the existing CRM should move into the new one.

Review:

- Contacts
- Companies
- Deals
- Pipelines
- Custom properties
- Lists
- Workflows
- Reports
- Users
- Integrations
- Historical activities

Identify outdated information and unnecessary fields before migration begins.

There is little value in transferring years of clutter into a new system.

3\. Decide What Data Needs to Move

Not every piece of historical information needs to be migrated.

Determine what information your teams actually require.

For example, you might need:

- Active customer records
- Current prospects
- Open opportunities
- Previous deal history
- Key contact properties
- Recent sales activity
- Important notes

Older or low-value information may be better archived separately.

Reducing the amount of unnecessary data makes migration easier and helps keep the new CRM organised.

## 4. Clean the Data Before Migration

Poor data quality does not improve simply because it moves to a different CRM.

Before importing data, check for:

- Duplicate records
- Missing email addresses
- Inconsistent company names
- Old contacts
- Invalid phone numbers
- Empty fields
- Inconsistent dropdown values

It is usually easier to clean information before migration than after thousands of records have been imported.

## 5. Map Your Properties

Different CRM platforms use different field names and structures.

A field called "Company Type" in one CRM might be called "Customer Segment" in another.

Before importing anything, create a mapping document showing where each important property should go.

For example:

Existing CRM property → New CRM property

Industry → Industry
Sales Owner → Contact Owner
Lead Status → Lead Status
Customer Type → Customer Segment

This prevents information from being imported into incorrect fields.

## 6. Review Your Pipelines

Do not automatically rebuild every deal stage from your old CRM.

Ask whether the existing pipeline still reflects how your organisation sells.

Migration is an opportunity to simplify your sales process.

Each stage should represent a meaningful step in the buying journey.

If your existing CRM has too many stages, duplicated stages or stages nobody uses, consider fixing the structure before recreating it.

## 7. Rebuild Automation Carefully

Automation rarely transfers perfectly between CRM systems.

Workflows usually need to be rebuilt.

Before recreating automation, review each workflow and decide whether it is still necessary.

Document:

- Enrolment triggers
- Conditions
- Actions
- Delays
- Notifications
- Exclusions
- Exit criteria

This is also a useful opportunity to remove old workflows and simplify unnecessarily complicated automation.

## 8. Test the Migration With a Small Dataset

Avoid migrating the entire CRM database immediately.

Start with a small sample.

Import several contacts, companies and deals.

Then check:

- Properties mapped correctly
- Records associated correctly
- Dates retained their original values
- Owners assigned correctly
- Pipelines display correctly
- Reports recognise the data

A test migration can reveal problems before they affect thousands of records.

## 9. Review Integrations

Your CRM may connect with:

- Website forms
- Accounting systems
- Email marketing
- Customer support
- Advertising platforms
- Calling tools
- Calendar systems
- Automation platforms

Document every integration before changing systems.

Then decide which integrations should be rebuilt and which are no longer required.

## 10. Plan the Cutover

There needs to be a clear point when the organisation stops using the old CRM and starts using the new one.

Without a defined cutover, users may continue updating both systems.

This creates different versions of the same customer information.

Communicate:

- When the old CRM becomes read-only
- When the final migration happens
- When the new CRM goes live
- Where users should enter new information
- Who to contact if something goes wrong

## 11. Train Your Users

Even a technically perfect CRM migration can fail if users do not understand the new system.

Training should focus on how people perform their everyday tasks.

Show users how to:

- Find contacts
- Create deals
- Update pipeline stages
- Log activity
- Create tasks
- Use reports
- Follow new processes

Avoid overwhelming people with every feature at once.

Focus on what they genuinely need.

## 12. Check the Data After Migration

Once the migration is complete, review the new CRM carefully.

Compare record counts between systems.

Check important customer records.

Review deal totals.

Test reports.

Confirm integrations.

Monitor automation.

It is also worth asking users to report anything that appears incorrect during the first few weeks.

## Final Thoughts

CRM migration is not simply a technical data-transfer exercise.

It is an opportunity to improve how your organisation manages customer information.

The strongest migrations combine data cleaning, process improvement, careful testing and user training.

Do not simply recreate an old CRM inside a new platform.

Use the migration as an opportunity to build a better system.

If your organisation is considering moving CRM platforms, Toyn Consultancy can help plan, configure and manage the migration while reducing disruption to your business.
